# Aligning Stakeholders with a Vision Statement for Success

Chapter 1: Understanding the Importance of a Vision Statement

Have you ever participated in a project where team members had differing views on its direction and expected outcomes? Such misalignment can lead to wasted time, dissatisfied stakeholders, and strained relationships. A vision statement serves as a powerful tool to unify all participants towards a common goal.

A vision statement defines a strategic target that encapsulates the project's ultimate aim. It clearly conveys the essence of the challenge, the nature of the proposed solution, its overarching features, and its primary benefits.

While some may confuse vision with project scope, they are distinct concepts. I like to think of a product vision as something the team may strive for but never fully achieve, whereas project scope specifies what elements of that vision will be addressed in a particular project or development cycle: what is included and what is excluded. Alongside business objectives, the vision statement illustrates how the new product will improve a specific aspect of the world.

To help structure a vision statement, a useful template can be derived from Geoffrey Moore's influential marketing book, Crossing the Chasm. Here’s an example of a vision statement for a Chemical Tracking System, with key template phrases highlighted:

For scientists and technicians who need to request containers of chemicals, the Chemical Tracking System is an information system that will provide a single point of access to the chemical stockroom and chemical vendors. The system will track the location of every chemical container within the organization, the remaining quantity, and a complete history of each container’s usage and location. This solution is projected to save the company 25% annually on chemical costs by optimizing the use of existing materials, standardizing purchasing processes, and minimizing the disposal of partially used or expired containers.

Unlike current manual ordering methods, our product will generate all necessary reports to comply with federal and state regulations regarding chemical usage, storage, and disposal.

Creating a vision statement should be a collaborative process, ensuring alignment among all stakeholders. I recommend that key participants draft their own vision statements individually, rather than as a group. Comparing these drafts can illuminate differences in terminology, conflicting priorities, and potential misunderstandings about the project’s scope. Identifying and resolving these discrepancies early on can prevent surprises later in the project.

This exercise need not be time-consuming. When I lead workshops on software requirements, I often give participants just five minutes to create a vision statement for their project. I'm consistently amazed by their quick outputs. When multiple team members generate conflicting statements, it reinforces the necessity of the exercise.

I apply this technique in my consulting practice as well. A long-time client, Bill, occasionally approaches me with new projects that diverge from our usual work. I often ask him to draft a vision statement. Although he grumbles, knowing it will force him to clarify his expectations, Bill's vision statement ultimately provides both of us with a clearer understanding of our objectives, enabling effective collaboration. I’ve also crafted vision statements for my writing projects to help clarify my objectives, target audience, and desired impact.

It's important to note that it's never too late to draft a vision statement. Even if a project is already in progress, a well-articulated vision can help keep efforts aligned and focused. While creating the initial draft can be quick, achieving consensus among key stakeholders may take longer—but the investment of time is invaluable.
