Understanding the Crucial Support Role

In product management, a key aspect that often gets overlooked is the importance of establishing a reliable support system for the development team. While it’s common to hear about how Product Managers determine which features to prioritize and how these features reach customers, the narrative often misses a vital point: successful Product Managers dedicate considerable time to backing their development teams.

Why is this support essential?

Simply put, the success of the team directly influences the Product Manager's success. Without a cohesive team, any vision remains just that—a vision without execution.

What does effective support entail?

One of my primary responsibilities is to keep my team focused on efficiently building new features. Their success in delivering features promptly is paramount for my own success.

Obstacles to productivity

I've identified two significant areas that can hinder this process:

Supporting the Team During Development

It is crucial to ensure that business requirements are communicated clearly. Though this may seem straightforward, it can often be challenging. What makes sense to one person may be confusing to another.

In today’s Agile environment, some Product Managers may fall into the trap of providing "just enough" documentation, which can lead to subpar outcomes, especially with new teams or products. Personally, I strive to exceed expectations every time.

To facilitate clarity, I advocate for:

  • Providing context: Explain how the feature adds value to the business and describe the current state of the system.
  • Including visuals: Use mockups, wireframes, and before-and-after comparisons.
  • Outlining process flows: Engineers must comprehend the inputs and outputs of the feature.
  • Detailing testing procedures: Quality Assurance needs to validate functionality.
  • Maintaining consistency: Ensure that requirements follow the same structure, enabling the team to easily locate information.

Additionally, I solicit feedback from my team regarding the clarity of my requirements. I include technical notes because discussions during the feature development often lead to valuable solutions. I want these insights preserved to minimize confusion later.

You’ll know you've done well when your team is busy building features without needing to stop and ask questions—they fully understand the task at hand.

Facilitating the Development and Release Process

As the project approaches completion, maintaining momentum is critical. In larger organizations, moving code to production can be complex, often involving several teams collaborating on the same codebase. A Product Manager must act like a traffic director, ensuring smooth transitions.

There are numerous code changes occurring as ideas progress through various stages from development to quality assurance to production. While it may not be the Product Manager’s duty to oversee this process, having a firm grasp of it can greatly enhance their effectiveness in delivering features.

Understanding the release process allows you to:

  • Recognize when a quick fix might not make the deadline and why.
  • Comprehend the challenges of integrating too many features simultaneously.
  • Foster awareness of code dependencies among multiple Product Managers working on related projects.
  • Reduce reliance on engineers for information, allowing them to concentrate on building features efficiently.
  • Identify where compromises can be made to expedite feature delivery.

For Product Managers lacking a technical background, prioritizing the acquisition of coding knowledge can be transformative, elevating them from good to great.

The foundation of my role as a Product Manager is my development team. My success hinges on having a competent and efficient team capable of bringing visions to life, regardless of the amount of strategy, research, or analytics I provide.
